Offshore Management

idea posted by Vikas Raina QA/QC Manager, Impetus Technologies

There are several factor which contribute to Successful Offshore Managment;

1. TimeZone Management :

Working on different timezone it becomes really important for offshore team to understand time zone difference and plan you acitivities accordingly. In most of the case i had seen Onsite team expects atleast 2-3 hour time zone lap so that both onsite and offshore team are present.

2. Expectation Setting:

As you are remote, expectation setting become somewhat difficult so you should think of other mode of communications apart from email or phone. Like you can get Video Conferencing involved when you are in the mode of setting the expectation

3. Cultural Understanding:

Offshore Team Lead should get be well aware about the Cultural value of that geographical area. Every country has their own cultural values so its good to know for you team you work.

4. Sync Up Process:

Offshore Team should create  an effective way to syn up with their onsite team. You can use any mode where both the teams are comfortable. In the intation of the project team should sync up more.

5. Comfort Feeler:

Onsite Team members should think you as one team. Try to avoid getting this mentality of Client-Contractor relationship. Here the team lead or project managers capability plays vital role

I agree with Vikas on his points. Its important that their should be these proper management guidelines.

Project Manager should emphasize on first cut and mock ups. They should be planned to be delivered in minimum time frame possible. They lay ground for faithful communication further.

Communications via email should be on daily basis if possible. Phone and Video conferenences on each requirement and goal settings and after delivery(There is always scope for more after delivery).

Time-sheets of each member  on biweekly or monthly basis.

Chatting and communication on test reports. Testing should not be offshore rather in-house. It should be first hand testing. Further, one must always understand no software is completely bug free. Its with ongoing testing and development that you get to see what you desired.

COMMUNICATION IS THE BEST WAY TO MANAGE THE OFFSHORE PROJECTS,

IF WE HAVE TO SHOW OUR PRESENCE IN THAT COUNTRY, AFTER DOING THE WHOLE R& D, AND STARTS THE OFFSHORE PROJECTS,IT'S THE ONLY WAY TO UNDERSTAND THE NEEDS AND TRADITIONS OF THAT COUNTRY ON THE BASIS OF WHICH WE ARE ABLE TO GENRATE THE BUSINESS........

Offshore team most of the time is working in different time frame. Keeping that in mind one should communicate properly to achieve goals in time.

Update on regular basis needs to  asked for.

Envisioning future issues is a way to solve the issues in advance

Offshore challenges

idea posted by Mihir Jhaveri, PMP, CSCM Senior Manager/Pre Sales & Solution Lead/SCM/Strategy, Bristlecone India

Hi All

All the points mentioned by others are perfect. I am putting across my challenges what I had faced. By having the migitation plan/solution in place may lead to success in offshore project management.

--Limited visibility into day-to-day delivery status

--Slippage in project deadlines

--Inadequate work estimation capabilities

--Ensuring use of best practices

--Inadequate skill proficiency and experience

Also there can be many more, have taken genric one's only.

so how did you overcome these challenges...by just mitigation plan/solution i don't think one could have solved and what are the other challenges that came across, as you have taken only generic ones....

By managing time

idea posted by Satish Kadam Sales/BD Manager, IBM
The time difference between the business and the software developers plays a major factor in offshore software development projects which can become an advantage or disadvantage based on how it is managed.

Agree upon a common time which can be used for communication and solving out issued faced by software development team.

Define Goals

idea posted by Somnath Karmakar Sales/BD Manager, Hewlett-Packard
I would say that the Project manger should define goals every week. He should be able to get in contact with the team on the first day of team and set weekly goals and how they can achieve that. Contact them at the end of the week to find out what roadblocks they have faced and what goals have not been achieved.

Even you can try contacting them thrice a week if you feel that they may face a roadblock on the second day of week.

Motivate and encourage team members

idea posted by Shashi Kumar Sales/BD Manager, Sapient Corporation
Once you hire a team of offshore software developers, motivate them by sending them occasional gifts on regional festival. This will encourage and motivate,it can be seen in their performance.

it is very import that each team member feel his/her importance in the team. Team member should be given positive feedback on reguar time interval. A simple appreciation can do world of goods for the team. Increase responsibility of team member with time but don't overload any one.

Make the feel of your presence

idea posted by Rajani Sharma Team Leader -(Technical), Collabera

Generally wen a ur the manager of  aparticluar project, it obvious that resources have high hopes and anticipations from you.So wen u need to give an offshore support, keep these points in mind and see how the project becomes successful

1. Pat them on their back..even wen a samll achievement is made by them..this way they go ahead with more energy.

2. Try to converse with each team member rather than just talking with the team lead.

3. Advise and correct as and wen required

4. Even wen they r going to face a worse situation..try to make the team  comfortable...and ask to face the music..always har raat ke baad subah hoti hai..

5.Last but no the least...be like a friend...and team give its BEST

Address issues on time

idea posted by Rajesh Kona Sales/BD Manager, iGate Global
When you find out that something is going wrong , warn the team instead of waiting for the things to correct themselves. If the issues are not corrected it might just lead to project failure. Issues if not corrected in early stage can become a real burden on the entire team later on and it might take long for them to get it on track.

Invest in the right tools and integration to replace those day-to-day conversations. For example, ensure that your issue tracking system, code respository, and requirements tracking system are integrated so that Code checkins can be referenced from the related issues and requirements.
