Managing a Project is not just managing Time or Scope or Budget or Risks etc...it means tracking all of these project constraints very carefully. The reviews needs to be performed on a periodic basis or at phase ends. If any of these constraints get more focus then others get afftected. Project Manager should act proactively to manage the project and always report true status of the project to the management. |

Every person add different dimensions to attributes of Project Success - like time, cost, scope, quality, safety etc. Ultimately all of these are CONSTRAINTS to be understood and worked within. Hence Managing Constraints are the first Step to success. Next is what we call RISKS (Known Unknown + Unknown Unknown) or other called Uncertainities, Threats, Oppurtunities. Every decision in a project is not 100% PERFECT. This is becos they rely on certain ASSUMPTIONS made during such Decisions Making events. If such Assumptions are VALID then they turn out to be OPPURTUNITIES to be Exploited and if they turn out to be INVALID then it poses a THREAT. Beware RISK = OPPURTUNITIES + THREAT. Hence we have to continously VALIDATE our ASSUMPTIONS.. Hence, "Manage Constraints + Validate Assumptions = Project Success ...!!!" |

Completely agree with Mr. Shenoy. Though I am a LEARNER at this, I have really understood exactly what Mr. Shenoy means. He is put it across very correctly, particularly the RISKS management part! Way to go Sir!
I entirely agree with Mr. Shenoy & Ms. Aggrawal and would like to add some comments and observations based on rough experiences. Understanding, constraints, assumptions very early on also helps in indentifying stakeholders - their expectations, influencing factors, etc. that has a bearing on how much resistance a PM can expect and plan the response strategy according. This should be an ongoing excercise thru out all phases as constraints & assumptions may change over the duration and present new risks (positive or negative) and will also impact the way triple constraints are managed
I agree 100% with the idea and steps as suggested here by Mr shenoy.These are main guideline to make a project successful.Thanks for such guidance

Dear all, i think before we start any project we should understand the concept of project, conceptual design should be prepared, timelines should be framed, crtitcal path should be identified. then the basic design for any facility or development should be made. this will defenitely help to excute the project

yes I believe that it is of utmost importance to define critical paths,prioritize them and also plan for alternative strategies.It is also important not to think of perfecting every aspect.
I will go with you Akhil.the concept should be clearly defined so that we can manage the effectively.
I agree witht he idea of conceptual designing and scoping. Definitely, it is and more importantly having the sogn offs on these. However, the scoping discussions and gathering the requirements should not be confined with the boss, instead with all the potential key stakeholders you feel to contribute to the project.
Then comes the important part of creation of WBS, which can be made as the foundation or platform to perform the management aspects of change management and risk management. These 2 managements are inevitable and which will have an input after every progress meetings. So change and risk management should be given more significance than are given these days or than the traditional project management.

I could say that you should check the time line, As you develop your project plan you may have some flexibility in how you use time during the project, but deadlines usually are fixed. If you decide to use overtime hours to meet the schedule, you must weigh that against the limitations of your budget

Projects should be done within the planned time frame work,otherwise the cost of the project may escalate.
Amit you will be having enough time, money or talent assigned to a project. Your job is to do more with the limited resources than people expect. However, there are often limits placed on a project that are simply unrealistic. You need to make your case and present it to your boss and request these unrealistic limits be changed. Ask for the changes at the beginning of the project. Don't wait until it's in trouble to ask for the changes you need.

As you know I am in the same field from last 20years,would like to share my knowledge,now working with a Japanese company at Gurgaon(HR).Points are 1)Better Understanting of finalised / tendered Documents. 2)The technical aspects should be Understandable and make a good planing based on that-like fabrication ,manpower planing,preparation of a schedule for erection and material procurement and manpower moveblisation,Tools and tackles arrangement and skilled manpower detailing etc. 3)After arrangement of Manpower,Drawings,Fabricated Material at site,Make arrangement for Electricity supply,Distribution Boards,cabling,Pannels,Erection equipments like-Crane,Hydras,JCB,Fork Lift,Power Winch,Chain Pulley Blocks etc or Hoists etc. 4)Make Macroschedule based on day-today erection planning and watch with twice meeting ,morning and evening and measure it on daily planing(what was acheived percentage till today and what has been balane for tomorrow,here it is equily importance that what is team?and fit for work or not ? 5) Asper Macroschedule ,put pressure on Contractor and Engineers to increase erection rate with quality and safety parametters so make 5S & ensure to fulfil 6) Here I would like to say that Store function plays very Important role for Proper material stacking and chess up asper erection schedule for timely completion of Project and commissioning with quality. 7) Before erction make a KYK-Erection Procedure for safe erction-check list . 8) Make a Safety Standard and do Warm-up,P.T on daily morning and adress to a Team of Subcon ,regarding safety and today;d erection detail to avoid any accident etc. 9) Make a Get-to-gather at every end of the Month and lislten suggesions and any difficulties shown by any collegues and team members etc.take enjoyment and give chance to any one to say something for betterment about Orgasnisation. 10) Give proper training to the oersons-Project team regarding erection and Operation so that they can understand purpose of equipment.also give opportunities to the staff to attand Seminors,Training programmes etc for Upgradation of Knowledge,quality asper latest Technology. Good planning group and a well trained commissioning group are quite important for the sucess of the project.
The procedure is very much project specific to structural steel projects and very usefull to PMs in that field.I would like you to deliberate more about KYK erection scheduling.

I have experienced this many times so you must list smaller steps in each of the larger steps. Again, it usually helps you remember all the steps if you list them in chronological order. Many levels deep you go of more and more detailed steps depends on the size and complexity of your project.

As has been stated, manage the smaller steps within the bigger ones, but never loose sight of your start and finish aims. Small steps can be adjusted without affecting the bigger steps and the same with the bigger steps. These two can be adjusted within your entire PERT, only changing the critical path. Always discuss changes with all parties so as not to be caught short.
I must have missed this idea contest on its first pass. I enjoyed reading ideas by everyone. Although I think, taking small steps and reassessing priorities as the situation changes is the key to successful project management. Continuous improvement is made up of small steps, each of which builds a better project and increases Project Management Maturity....
I will also support this idea.
Project Management may look very simple on the surface, but it is
very complex game, altogether. To begin with, one must identify if the task at
hand is just a project.
If it is a project then there are various PM frameworks, some
industry specific and some general PM framework. One can map the project to any
of the framework and thus begin. Prudently use the framework as not all the
processes will apply, well you need to take the call very judiciously.
But if it is a program then the entire complex game of managing a
project has just got another complicated dimension.
For all these reasons, I believe taking small steps with large
steps is the key to success. However, adding further here, taking smaller steps
should not necessarily mean slow speed of planning and execution.

You must ensure that each project phase is completed successfully before moving to the next one. There are very useful articles on www.pmtips.net about project management overall. Break down the complete project into smaller work packages/activities...then identify the resource and time required to comeplete each activity.....keep a close track on each activity and inform project stakeholders/senior mgmt about status.....Try & maintain Transperancy on project status(whether good OR bad) amongst stakeholders/Senior mgmt.... this will always helps PM gain support & trust from customer/mgmt & avoid unecessary NOISE & silly issues troubling him....

I feel that the projects should be done preferably within the budgeted costs. Costs are quite important.
I support this idea. It is very important that the project is completed within the time frame envisaged.
What you have said is correct, but basically you are deciding how to establish your critical path. Once this has been established you have to manage it and adjust accordingly so as to meet deadlines or mile stones to keep the customer satisfied. This is where it can become tricky, if you did not evaluate your original critical path correctly you will find you are getting behind and it can just snowball from here on in.

I think optimum throughput for a project execution is best done with start from resource evaluation. More skills you can identify from the resources assigned to you, more you can assign/plan tasks and execution accordingly. Every resource can be used in optimized way for the execution that shall lead to a later and smoother project execution. |

one should develop a preliminary plan and Assemble all the steps into a plan. What happens first? What is the next step? Which steps can go on at the same time with different resources? Who is going to do each step? How long will it take? There are many excellent software packages available that can automate a lot of this detail for you. Ask others in similar positions what they use.
Keeping all these things in mind will definitely help you in managing and completing your project successfully?

Yes, PERT methods should be followed for projects.
It is of the utmost importance to manage your pert. Remember the critical path and see what changes could be made without affecting this path. Total management of your pert will lead to success.

Proper document/drawing referencing shall be done in coordination with the document controls, foreman- friendly formats for performance reporting, frequent updating the baselines, risks and report generation. Change management process like recommending corrective actions, signing off the recommendation and then executing and monitoring of the corrective actions.

Knowing the scope of the project, develop a user brief, arrive at time, cost and specification in principal, develop a schedule in an order with in the time frame.... keep some buffer for both time and cost be realistic.. use some previous related data of similar projects make sure that milestones are achieved regularly... To be successfull... u have to be proactive and anticipate risks and do complete risk analysis for every activity/steps.. value engineering or value addition through innovative ideas, latest technologies will be the key sources for the success,never forget to project the value additions or cost savings to the management |

Hi Based on my experience, what is needed for a startup Project Manager, this may not hold good for a seasoned project manager. It is important to plan
the project with the team so that their contributions and commitment are
included and developed. Hold a 'Project
Start-up Meeting' and run through the Aims, Objectives and Scope of the
project. Get the team to identify all the tasks and create the work breakdown
structure. The Project Definition
(PD) is the starting point for this exercise. Run through the PD and make sure
that it is well understood by all the team. Assign at least one team
member to review each task in detail and bring their conclusions to the next
project meeting. The team members should report on the feasibility, risks,
resources and timeframe of the tasks under their control. Organizing

Work undertaken by more than one person requires co-ordination. If many people are involved it requires organization and structure. This is especially true for projects because they often involve innovative forms of work and work patterns that differ from the norm. Without staff having a direct line to management through the foreman staff can control yuor plan and break you. Management should answer directly to the personnel with a problem. This will ensure your staff are happy and will continue working knowing management will talk directly to them giving an answer as soon as possible. Remember a happy worker is a willing worker.

because our entire planning, scheduling and strategy of

Approximate estimate of the cost, Environmental viability and payback period are the vital considerations for the take off of the project at conceptual stage. Meticulous Planning by sequencing all the activities with their list of resources and scheduling them with durations associated is the important pre-implementation stage requirement. Kick off meeting is the start off point, where in the stakeholders, consultants sit together to decide the Project implementation Plan, Action plan, project team, Resource mobilization plan, Site acquisition for the plant or project (if any) Statutory approvals from other departments, List of constraints and remedial measures to deal them. Once these strategies are discussed the die is cast for project implementation. Project execution is the most important stage where in the Project Management employs techniques of Resource management, quality management, risk management, safety management and time management to get the best Product possible. Project review meetings with all the parties concerned hold the key for removing bottlenecks, resource conflicts, delays and quality bottle necks. The final stage is the Administrative and Financial closure of the project at which the life cycle of the project management concludes. The Project Management is a vast subject. Project managment mean managing the TQC (Time, Quality & Cost) or also it mean manging the 5M, (Man, Material, Machinery, Money) If you are deputed as project manager, the first step is we need to under stand Objective of the Project & User (Client) requirement. Then need to understand technicality of the project. It is require to find out Critical acticities (with respect to execution, cost & time), identification of Long lead materials other major component. Major hurdles is the Communication between the diffrent team, who are working on that project. It is require to keep fully transperancey at all level. Coordination between diffrent excecution agency is very big issue in managing the Project. Project manger is like a Ring man, who are walking on the Rope with Three Ball called T Q C. |

Few of the hard learnt lessons for me - You need to have a robust scope statement agreed and signed by stakeholders- If not done carefully leads to kitchen sink syndrome creating much agitation within prject team and erosion of budget/profitability. - There should be clear understanding and documentation of roles & Responsibility for your team esp in matrix & functional organization. - Defining clear Communication protocol - You cannot imagine how hard it bites you during the project phases if not done properly.

I think in any project one should define the scope of the project. What is the project
objective? Equally important is defining what is not included in the
scope of your project. If you don't get enough definition from your
boss, clarify the scope yourself and send it back upstairs for
confirmation.

Micromanagement means making a task as small as can and them monitoring and controlling it. Please do remember, project manager is also one of the stakeholders like all other. So everybody feels motivated if they get some ownership. A project consists of various phases like initiation, requirement elicitation, planing, monitoring and control, deployment. It can also involves vendors and can have various risks. You need to plan beforehand and transfer ownership of each block to one. Your next job is to just check if the blocks are working properly. Control your inventory effectivelly, don't allow increse in the inventory cost, use man power as if only 15 people are neccesary then asign only 15 people.We all know that time is the money , if your completion time increases it directly results in increse of your cost of project. |

If you are to do well in a project , First make sure you have the required competence for it. You may be a perfect fit or you may need to update yourself in certain areas. The first thing to get clear about is what are the outcomes of this project. What are the specific results to be produced and by when? How will these be measured. There are steps that follow these but this one is the first. |

First and foremost a Project is a set of resources to solve or address a business issue. Find the source and this end user, or if not that, the nearest person who needs to be addressed. Document this case, what the deliverables are, and what budget time schedules, costs, timelines bandwidths within which this business case makes sense. Understand your role is to ensure you get these resources, utilize them effectively. Every item is a cost, every man is a salary or a contract employee, every license is either apportioned fully to the project or apportioned, every terminal or server resource is a cost. Hook on very early onto these costs. Man - machines - licenses - networks need to be moved, cabled, networked, isntalled, tested, imported, trained, reskilled etc. Check out which one of these are within scope of your project, and which ones aren't directly billed or costed. Check nature of your project, whether T&M, ODC or Fixed Cost / Price, or a VBM initiative. If your project Bespoke development, Migrations, Consultancy, EPC. Do work out your Billing time lines, Finance would be very keen to see this, Refer to your company guidelines or SEPG initiatives, knowledge bases on similar projects and their learnings. Today, most good organizations have something good available. Ensure you are adequately armed with a PMP-PMI / PM / PRINCE2 exposure or certification. IIM or other managerial engineering colleges give you their resident courses lasting a fortnight, better go for them instead of some 8000 rs. cookie certifications if you have a large project and you are managing it the first time. Once u have resources, timelines and costs, management is all about working within this timeframes and keeping to these after acceptance from due stakeholders. These include users, your own bosses, and your team members. Keep all happy or motivated enough. If u got all these right, and can keep stakeholders happy, there will be support all across the lines which will generally keep your project in calmer waters. |
